What Variable Data Printing Means

Variable data printing (VDP) is a digital printing method in which specific elements of each printed piece — text, images, graphics, bar codes, QR codes, or any combination — change from one piece to the next based on data in a database or spreadsheet. In a static print run, every piece is identical: the same headline, the same image, the same offer. In a variable data print run, each piece is unique. The first piece might address John Smith in Houston with an offer based on his purchase history. The second piece addresses Maria Garcia in Dallas with a different offer based on her account status. The third piece addresses a lapsed customer with a win-back offer. All three run on the same digital press in a single production pass, at roughly the same per-piece cost as a static run.

The contrast with static printing is important to understand. Offset printing — the traditional method for most commercial printing — requires a fixed plate for each color layer. Once the plate is made, the image is locked. You cannot vary a name, change a photo, or adjust an offer without making a new plate. Digital printing does not use plates. The print head reads the data file and renders each piece individually, making it the only viable technology for true one-to-one variable data printing at commercial scale.

VDP is not a new technology — it has been in commercial use since the early 2000s — but the quality, speed, and cost-effectiveness of digital presses have improved dramatically. Current high-speed digital inkjet and toner presses can produce variable data jobs at 200 to 400 feet per minute with resolution and color accuracy that rivals offset for most marketing applications. For most direct mail formats — postcards, letters, self-mailers, envelopes — digital VDP production is now cost-competitive with static offset at quantities from a few hundred to several hundred thousand pieces.

Our VDP Production Workflow

Dimaco's variable data production process begins with data preparation — the step that most determines the quality and accuracy of the final output. When a client submits a recipient file, our data team reviews it for completeness, consistency, and cleanliness. Common issues at this stage include inconsistent name formatting (all caps, inconsistent first/last field splitting), address data that has not been NCOA-processed, missing values in key personalization fields, and data encoding issues in special characters. We standardize the file, run it through NCOA and CASS if it has not been recently processed, and map each column to the appropriate variable field in the print template.

Design template setup is the second phase. If the client provides a print-ready template with variable fields already marked, our prepress team validates the field mapping and confirms that every variable field has a fallback value for records with missing data — a critical detail that prevents blank-field errors on production. If the client needs design assistance, our team builds the template from scratch using the client's brand assets, applying variable field logic that makes the personalization feel natural rather than mechanical. The template is built in a variable-data-capable design environment that outputs a VDP-ready PDF or JDF job file for the press.

Proofing is mandatory before any VDP job goes to production. We generate a proof set covering a representative sample of records across every segment and data combination in the job — typically 10 to 25 proof versions depending on complexity. The client reviews each proof version to confirm that names, addresses, offers, images, and any other variable elements are populating correctly and that the design looks polished across all variations. We do not release a VDP job to press until the client has signed off on the proof set in writing.

Production runs on our high-speed digital presses, which process the variable data job file record by record, rendering each unique version at press speed without slowing for data lookups. Post-press, pieces are sorted into mailing sequence, banded by carrier route for presort qualification, and inducted at the USPS facility. For jobs that include unique QR codes or PURLs tied to individual recipients — often paired with our MyQRPath tracking service — the QR code generation and validation is completed as part of the data preparation phase and verified in the proof set.
